Ask the same founder how many laptops the company actually owns, and the answer gets vague in a hurry. Somewhere between the tenth hire and the fiftieth, technology stops being a line item somebody remembers and becomes a sprawl of machines, monitors, docks, chargers and software seats that nobody has properly counted since the seed round closed.

That sprawl is not a character flaw. It is simply what growth does to a company moving faster than its own paperwork. Every new hire arrives with a laptop, a second screen, a headset, a password manager seat and a handful of licenses, and every departure is supposed to send most of that back. In practice some of it comes back, some of it sits in a cupboard, and some of it quietly relocates to a spare bedroom three cities away.

The encouraging part is that keeping technology costs under control is one of the rare startup problems with a dull, mechanical fix. You need to know what you own, who has it, what it cost and when it stops being worth keeping. Everything else follows.

Table of Contents

Toggle

The Quiet Arithmetic of a Growing Headcount

Where the Hardware Quietly Disappears

Building a Single Source of Truth Before You Need One

Stretching the Life of What You Already Own

Making the Tax Treatment Work for You

The Payoff of Knowing What You Own

The Quiet Arithmetic of a Growing Headcount

Kit out one knowledge worker properly and you are looking at a laptop, an external display, a dock, a keyboard, a mouse and a decent headset. Call it two thousand dollars if you shop carefully, considerably more if the role involves video work or model training. Hire twenty people in a year and you have committed roughly the cost of a senior engineer, spread across dozens of purchase orders that never felt like real decisions.

That is the trap. Hardware spending rarely arrives as one frightening invoice, so it rarely attracts the scrutiny an office lease would. Founders who build a proper picture of these numbers early, the way the Small Business Administration suggests when you calculate your startup costs, tend to be the ones who are not blindsided in month nine. IdeaBuddy makes the same point from the planning side in its guide on how to estimate your startup costs: equipment is the line founders underestimate most reliably.

Where the Hardware Quietly Disappears

Ghost assets are the polite term for equipment that exists on the books and nowhere else. A contractor finished a six-week engagement and kept the MacBook because nobody asked for it. A sales hire left in March and the laptop went into a drawer that got moved during the office move.

None of that is theft, it is entropy. The cost lands in three places at once: you buy replacements for gear you already own, you keep paying support and insurance on devices that are gone, and you carry an unpatched machine on your inventory that an auditor or an attacker may eventually find interesting. Offboarding is where most of the leakage happens, because the day somebody leaves is the day everyone is busy with something else.

Building a Single Source of Truth Before You Need One

A spreadsheet genuinely works up to about thirty people. Serial number, model, purchase date, price, assigned owner, location, warranty expiry. Keep it honest and it carries you through the first couple of years.

Past that, the spreadsheet starts lying, usually because three people edit it and none of them own it. This is where IT asset tracking software earns its place, not because the tooling is magic but because it moves the record out of somebody’s memory and into a system you can query, export and wire into onboarding. The test is blunt. You should be able to say, in under a minute, who holds asset 4471 and when its warranty expires. If answering involves asking around on Slack, the record does not exist.

So tag everything on arrival. Make assignment a step in onboarding, and make retrieval a step in offboarding with a named owner and a deadline.

Stretching the Life of What You Already Own

Replacing laptops on a rigid three-year cycle is a habit inherited from large enterprises with large budgets, and startups copy it without asking whether it fits. A machine that still compiles fast enough does not need replacing because a calendar says so. Often a memory upgrade or a battery swap buys another eighteen months for a small fraction of the replacement cost.

Cascading works even better. The engineer who needs a new workstation hands the old one down to an ops hire whose workload is lighter, and the three-year-old spare becomes the loaner for new starters. When a device truly reaches the end of its useful life, the EPA guidance on electronics donation and recycling is worth following rather than improvising: wipe the data, pull the lithium-ion batteries for separate handling, and use a certified recycler instead of a dumpster.

Making the Tax Treatment Work for You

Equipment spending carries a tax dimension that founders often discover a year late. Under Section 179 a business can elect to expense the cost of qualifying property in the year it is placed in service rather than depreciating it gradually, and the ceiling is high enough to be effectively unlimited for an early-stage company: for tax years beginning in 2026 the maximum deduction is 2,560,000 dollars, as set out in IRS Publication 946.

Off-the-shelf software can qualify alongside hardware. The catch is documentation. The election rests on knowing what you bought, what it cost, how much of its use is business use and the date it went into service, which is precisely the information a neglected asset register does not hold. Good records are not hygiene here, they are money.

The Payoff of Knowing What You Own

None of this is glamorous work. Nobody raises a round on the strength of a tidy asset register, and no investor update opens with the number of monitors recovered during offboarding. But founders who get this right in year two spend year four making deliberate purchasing decisions instead of reactive ones.

The compounding effect is the real argument. A company that knows its device inventory negotiates harder with suppliers, because it can commit to volumes with confidence. It plans refresh budgets instead of absorbing surprises. It clears a customer security review without a frantic week of reconstruction. And it stops paying twice for things it already bought.

So start smaller than feels serious. Count what you have this week and give one person responsibility for keeping the list true. That single habit, adopted before headcount outruns paperwork, is worth more than any amount of clever cost cutting later.

Most founders can recite their burn rate to the dollar.
